Golden Circle

The Golden Circle is a strategic communication and purpose framework developed by Simon Sinek, popularized by his 2009 TED Talk 'Start With Why.' It proposes that great leaders and organizations think, act, and communicate from the inside out — starting with WHY (purpose, cause, belief), then HOW (processes, values, principles), then WHAT (products, services, results). In a workshop, the Golden Circle is used to clarify organizational purpose, align teams around a shared 'why,' and sharpen messaging and positioning. It is especially effective in strategy offsites, brand workshops, and leadership alignment sessions where teams are drifting toward 'what we do' rather than 'why we exist.' The exercise forces teams to articulate the fundamental reason the organization exists beyond making money — the answer to 'why would anyone care?'

    Draw or project the three concentric circles: WHY (center), HOW (middle ring), WHAT (outer ring).

    Start with WHAT: ask the group to list what the organization does — its products, services, and outputs. Write these on the outer ring.

    Move to HOW: ask what differentiates how you deliver — your values, processes, and ways of working. Write on the middle ring.

    Focus on WHY: ask why the organization exists beyond profit. What change does it create? What belief does it hold? Who would miss it if it disappeared? This is the hardest part — give 10-15 minutes.

    Draft a WHY statement: 'We believe [belief]. We [what we do]. So that [impact].'

    Test the WHY: does it inspire? Does it explain why customers choose you over competitors? Would your best employees feel proud to say it?

    Review alignment: does your WHAT and HOW actually serve your WHY? Where are the gaps?

    Agree on a refined WHY statement and discuss how it should inform strategy, messaging, and culture.

  • The WHY should not mention money or market position — that's the WHAT.

  • Push for belief and purpose language.

  • Watch for teams landing on generic statements like 'we help people succeed' — press for specificity.

  • The best WHY statements are polarizing: some people won't connect with them, and that's okay.
