W³ — What, So What, Now What

A simple three-stage reflection framework (a Liberating Structure) that guides groups from raw observation to meaningful action. What (what did we observe or experience?) → So What (what does it mean? why does it matter?) → Now What (what will we do?). It prevents the common facilitation failures of: jumping to conclusions without shared facts, or discussing implications without committing to action.

    After an experience, activity, or piece of data, pose the first question: 'WHAT? What did you observe? What happened? What facts do we know?'

    Collect observations factually. Discourage interpretation at this stage.

    Then: 'SO WHAT? What does this mean? Why does it matter? What patterns do you notice?'

  4. 4

    Allow interpretation and meaning-making to emerge.

  5. 5

    Finally: 'NOW WHAT? What will we do with this? What's our next step? Who does what by when?'

  6. 6

    Capture commitments and close.

Conseils

  • The sequence is the structure — resist moving to 'Now What' before 'So What' is developed.

  • Groups that skip 'So What' make commitments without understanding, and commitments without understanding don't stick.

Variantes

Run in 1-2-4-All format: individual → pairs → fours → all. Use as a meeting closer to convert discussion into decisions. Apply to data reviews, incident debriefs, or learning experiences.
